{"id":130668,"date":"2023-03-16T12:00:44","date_gmt":"2023-03-16T12:00:44","guid":{"rendered":"https:\/\/raed.academy\/?p=130668"},"modified":"2023-03-17T09:23:06","modified_gmt":"2023-03-17T09:23:06","slug":"per-que-fracassen-les-empreses-2","status":"publish","type":"post","link":"https:\/\/raed.academy\/ca\/per-que-fracassen-les-empreses-2\/","title":{"rendered":"Per qu\u00e8 fracassen les empreses"},"content":{"rendered":"<div id=\"attachment_89696\" style=\"width: 505px\" class=\"wp-caption aligncenter\"><img loading=\"lazy\" decoding=\"async\" aria-describedby=\"caption-attachment-89696\" class=\"wp-image-89696\" src=\"https:\/\/raed.academy\/wp-content\/uploads\/2020\/04\/Jaume-Llopis.jpg\" alt=\"Jaume Llopis\" width=\"495\" height=\"297\" srcset=\"https:\/\/raed.academy\/wp-content\/uploads\/2020\/04\/Jaume-Llopis.jpg 600w, https:\/\/raed.academy\/wp-content\/uploads\/2020\/04\/Jaume-Llopis-440x264.jpg 440w\" sizes=\"(max-width: 495px) 100vw, 495px\" \/><p id=\"caption-attachment-89696\" class=\"wp-caption-text\">Dr. Jaume Llopis<\/p><\/div>\n<p><a href=\"https:\/\/raed.academy\/ca\/academics\/dr-jaume-llopis-casellas\/\" target=\"_blank\" rel=\"noopener\"><em><strong>Jaume Llopis<\/strong><\/em><\/a>, professor em\u00e8rit d&#8217;<strong>IESE Business School<\/strong> i acad\u00e8mic de n\u00famero de la <strong>Reial Acad\u00e8mia Europea de Doctors-Barcelona 1914<\/strong> (RAED), presenta a la comunitat acad\u00e8mica l&#8217;article <strong>&#8220;Per qu\u00e8 fracassen les empreses&#8221;<\/strong>, on analitza l&#8217;alarmant manca de flexibilitat, adaptaci\u00f3 i previsi\u00f3 de moltes empreses, malgrat haver superat una \u00e8poca de gran incertesa com la pand\u00e8mia. <strong>Llopis<\/strong> ha desenvolupat una llarga i reeixida traject\u00f2ria al m\u00f3n de la gesti\u00f3 empresarial en empreses com ara <strong>Purlom<\/strong>, <strong>Moulinex<\/strong>, <strong>Cecsa<\/strong>, <strong>Sol\u00eds<\/strong>, <strong>Nestl\u00e9<\/strong>, <strong>Borges<\/strong> o <strong>Sarri\u00f3<\/strong>. De la seva vasta traject\u00f2ria acad\u00e8mica, al seu magisteri a IESE se sumen els seus cursos com a professor convidat a les escoles de negocis <strong>IPADE<\/strong> (M\u00e8xic), <strong>AESE<\/strong> (Portugal), <strong>IDE<\/strong> (Equador), <strong>INCAE<\/strong> (Nicaragua), <strong>IEEM<\/strong> (Uruguai), <strong>MDE<\/strong> (Costa d&#8217;Ivori), l&#8217;<strong>Institut San Telmo<\/strong>\u00a0de Sevilla, i <strong>EADA<\/strong>, a Barcelona. \u00c9s autor de llibres de refer\u00e8ncia a l&#8217;\u00e0mbit de la gesti\u00f3 empresarial.<\/p>\n<h2>Per qu\u00e8 fracassen les empreses<\/h2>\n<p>El motiu dels fracassos de moltes empreses en els entorns tan canviants i din\u00e0mics com els que estem vivint \u00e9s degut a la seva incapacitat per escapar-se del passat i la seva incapacitat per inventar el futur.<\/p>\n<p><strong>Peter Drucker<\/strong>, el gur\u00fa m\u00e9s important del m\u00f3n dels negocis, deia que no \u00e9s l\u00edcit atribuir tots els mals de l&#8217;empresa als dimonis de l&#8217;entorn; l&#8217;entorn ara \u00e9s m\u00e9s hostil que mai, per\u00f2 moltes vegades hi ha un problema de mala gesti\u00f3.<\/p>\n<h2>Incapacitat per escapar del passat<\/h2>\n<p>Els problemes de les empreses en aquest aspecte resideixen en els cinc motius seg\u00fcents:<\/p>\n<ol>\n<li>Passivitat actual a causa dels \u00e8xits anteriors. Pensen que perqu\u00e8 en el passat els ha anat b\u00e9, sense canviar res, tot continuar\u00e0 anant b\u00e9 al futur.<\/li>\n<li>No hi ha difer\u00e8ncia entre previsions i realitzacions. \u00c9s a dir, quan es fixen objectius massa conservadors, poc ambiciosos. No fa gaire, un directiu em deia que feia divuit anys que complia els objectius del pressupost. Demostra que les fites a assolir no s\u00f3n dif\u00edcils, s\u00f3n poc retardadores. No es pot guanyar la Lliga divuit anys seguits!<\/li>\n<li>Autocomplaen\u00e7a. Hi ha satisfacci\u00f3 amb el que s&#8217;ha aconseguit, cau en la in\u00e8rcia perqu\u00e8 no s&#8217;aspira a m\u00e9s, sense pensar que amb l&#8217;autocomplaen\u00e7a s&#8217;atrofia tota l&#8217;organitzaci\u00f3.<\/li>\n<li>Acumulaci\u00f3 abundant de recursos i fe en les possibilitats il\u00b7limitades dels recursos. Recordo que despr\u00e9s de la intervenci\u00f3 de <strong>Banesto<\/strong> i les seves filials, vam comunicar als empleats de l&#8217;asseguradora <strong>La Uni\u00f3n<\/strong> i <strong>El F\u00e9nix Espa\u00f1ol<\/strong>, que la companyia es trobava en situaci\u00f3 de fallida t\u00e8cnica, no s&#8217;ho creien, deien que no era possible, ja que totes les ciutats importants d&#8217;Espanya comptaven amb edificis emblem\u00e0tics, amb el c\u00e8lebre ocell a la c\u00faspide, i aquest patrimoni era inextingible. Gran error, el dels rics, o dels fills dels rics, que pensen que no cal esfor\u00e7ar-se, que la riquesa no s&#8217;acabar\u00e0 mai!<\/li>\n<li>Quan els recursos substitueixen la creativitat. Com que soc ric, pensen molts, no tinc perqu\u00e8 ser innovador, no em fa falta. Potser a alguns, sent rics i ximples en pugui ser suficient, per\u00f2 el que porta al frac\u00e0s segur \u00e9s ser pobre i ximple.<\/li>\n<\/ol>\n<h2>Incapacitat per inventar el futur<\/h2>\n<p>Les empreses d&#8217;\u00e8xit s\u00f3n les que s&#8217;avancen a la seva compet\u00e8ncia, les que adapten les seves estrat\u00e8gies als canvis de l&#8217;entorn, les que estan alerta constantment per reinventar les seves empreses i regenerar les seves estrat\u00e8gies.<\/p>\n<p>Contr\u00e0riament, les empreses fracassen perqu\u00e8 no saben veure el futur del seu negoci, a causa de sis errors fonamentals:<\/p>\n<ol>\n<li>Manca d&#8217;optimitzaci\u00f3 dels sistemes de gesti\u00f3. A totes les professions cal estar constantment al dia, i la direcci\u00f3 d&#8217;empreses no n&#8217;\u00e9s una excepci\u00f3. La formaci\u00f3 constant \u00e9s una exig\u00e8ncia per seguir l&#8217;evoluci\u00f3 dels negocis. La globalitzaci\u00f3 de l&#8217;economia, les noves tecnologies, l&#8217;aven\u00e7 en les comunicacions, la informaci\u00f3 en temps real del que passa al m\u00f3n&#8230; requereix estar al dia en economia i finances, tecnologies, comercialitzaci\u00f3 i, en general, a tots els conceptes i les t\u00e8cniques de la gesti\u00f3 d&#8217;empreses. En aquest aspecte \u00e9s encoratjador l&#8217;\u00e8xit de les escoles de negocis espanyoles, reconegudes entre les m\u00e9s prestigioses del m\u00f3n.<\/li>\n<li>Pol\u00edtiques profundament arrelades. De vegades, \u00e9s dif\u00edcil canviar les nostres pol\u00edtiques de productes, de canals de distribuci\u00f3, de compres, de distribuci\u00f3\u2026 i, sobretot, quan sempre s&#8217;ha fet de manera determinada i no ens ha anat malament. Aquest \u00e9s un dels principals problemes, especialment a les empreses familiars en qu\u00e8 moltes vegades el propietari es resisteix al canvi. No obstant aix\u00f2, a tota empresa les pol\u00edtiques s\u00f3n les vies per aconseguir els objectius estrat\u00e8gics i aquestes han de canviar i adaptar-se als canvis del mercat.<\/li>\n<li>Vulnerabilitat davant de les noves normes. Per no haver-nos preparat a temps, per no haver vist amb antelaci\u00f3 l&#8217;evoluci\u00f3 dels h\u00e0bits dels nostres clients i consumidors, per no saber fer front a nous mercats, noves tecnologies, digitalitzaci\u00f3, omnicanalitat&#8230; els nostres punts febles s&#8217;han incrementat i la compet\u00e8ncia se n&#8217;aprofita.<\/li>\n<li>Quan l&#8217;\u00e8xit conegut fins ara confirma l&#8217;estrat\u00e8gia. El fet que una estrat\u00e8gia ens hagi donat bons resultats fins ara no vol dir que tamb\u00e9 els hagi de donar en el futur. Les millors empreses que conec han anat evolucionant i de vegades revolucionant la seva estrat\u00e8gia. Nestl\u00e9, empresa m\u00e9s que centen\u00e0ria i amb \u00e8xit sostingut, ha evolucionat en la seva estrat\u00e8gia, ampliant la seva missi\u00f3, passant des del fet de voler ser l\u00edder mundial en alimentaci\u00f3 a ser l\u00edder tamb\u00e9 en nutrici\u00f3 i benestar, conseq\u00fcentment amb les noves preocupacions i necessitats dels seus clients amb la salut, la forma f\u00edsica i el benestar. <strong>IBM<\/strong>, per altra banda, ha fet una veritable revoluci\u00f3 en la seva estrat\u00e8gia. La IBM d&#8217;avui no s&#8217;assembla gens a la de fa vint anys. IBM avui \u00e9s una empresa de serveis, molt lluny de la seva estrat\u00e8gia inicial com a fabricants de hardware.<\/li>\n<li>Manca d&#8217;esperit emprenedor. Les empreses d&#8217;\u00e8xit s\u00f3n les que fomenten l&#8217;esperit emprenedor de tots els seus empleats. Ning\u00fa millor que cadasc\u00fa al seu lloc de treball coneix com millorar el seu negoci o la seva parcel\u00b7la de gesti\u00f3. Em rebel\u00b7la quan es parla de &#8220;contractar m\u00e0 d&#8217;obra&#8221;, ja que se sobreent\u00e9n que nom\u00e9s volem la m\u00e0 i que el cervell ha de quedar fora. Afavorir l&#8217;esperit emprenedor significa donar autonomia a la gent, delegar, recon\u00e8ixer el dret a equivocar-se, enfocar tots els empleats als resultats, deixar que la gent desplegui tota la capacitat de creativitat, de millora, d&#8217;iniciativa. La manca d&#8217;aquest esperit emprenedor, com\u00fa en organitzacions amb estructures piramidals i jer\u00e0rquiques, \u00e9s un dels motius principals del frac\u00e0s de les empreses i els seus directius.<\/li>\n<li>Incapacitat en la redefinici\u00f3 de les noves estrat\u00e8gies. El mercat canvia i les nostres estrat\u00e8gies han de canviar. L&#8217;\u00e8xit \u00e9s fer alguna cosa que no facin els altres, o fer alguna cosa molt millor que els altres. Hem de desenvolupar i enfortir els nostres avantatges competitius, tot all\u00f2 que fa que els nostres clients ens comprin a nosaltres i no a la compet\u00e8ncia. Hem d&#8217;eliminar tots aquells negocis, tots aquells productes o serveis on no tinguem avantatges competitius. Hem de ser capa\u00e7os de sorprendre els nostres competidors, de sorprendre els nostres clients amb innovaci\u00f3, amb noves iniciatives, amb noves maneres d&#8217;accedir al client. I l&#8217;\u00e8xit \u00e9s especialment quan som capa\u00e7os d&#8217;implantar i desenvolupar estrat\u00e8gies de ruptura. L&#8217;\u00e8xit mundial de <strong>Zara<\/strong> \u00e9s un exemple d&#8217;estrat\u00e8gia de ruptura. Zara va trencar amb les normes habituals del sector, en canviar el que els altres feien durant tota la vida al camp de la moda, \u00e9s a dir, presentar una col\u00b7lecci\u00f3 d&#8217;estiu i una d&#8217;hivern.
